From Idea to Production System
Our process: How a business idea becomes a scalable, production-ready system.
Phase 1: Problem Understanding
Before a single line of code is written, we answer the central question: What problem are we solving, and for whom?
This sounds obvious. In practice, it is the phase most teams rush through, and the phase where the most expensive mistakes are made. A feature built on a misunderstood problem does not become useful with better code. It stays wrong, just more polished.
We analyze the market, identify bottlenecks, and define clear success criteria. Concretely, this means structured interviews with the people who experience the problem daily, analysis of existing workflows (often involving screen recordings of current processes), and a clear mapping of where time and money are actually lost.
For FreightPilot, this looked like: We spent two weeks embedded in the daily operations of a freight forwarding company. We watched dispatchers evaluate loads, tracked how long each step took, and documented every tool switch, every copy-paste, every phone call. The finding was specific: the average load evaluation took 25 minutes, of which 18 minutes were spent on tasks a system could handle (rate lookups, carrier availability checks, margin calculations). The remaining 7 minutes were genuine human judgment that we did not want to automate.
This level of specificity matters. "Logistics is inefficient" is not a problem statement. "Dispatchers spend 72% of evaluation time on automatable data lookups" is one you can build against.
Tools we use in this phase: User interviews, process mapping (Miro or FigJam), competitive analysis, and a structured problem brief that becomes the reference document for everything that follows.
Timeline: 1-3 weeks depending on domain complexity.
What goes wrong when you skip this: You build what you assume the user needs instead of what they actually need. We have seen projects where teams spent four months building an elaborate dashboard, only to discover that the users needed a single notification at the right moment, not a screen full of charts. The dashboard was technically excellent and practically useless.
Phase 2: System Design
With that understanding, we design the system architecture: data models, interfaces, automation logic, and UI flows.
This is where the difference between "building a tool" and "building a system" becomes concrete. A tool solves one step. A system connects data sources, processes, and decision logic into continuous infrastructure that handles the entire workflow.
System design at RawLinks follows a consistent pattern. We start with the data model, because the data model determines what the system can and cannot do. If you get the data model wrong, everything built on top inherits that limitation. We then map the integration layer: which external systems need to connect, what data flows between them, and how failures are handled. Finally, we design the automation logic: which decisions can be made automatically, which require human input, and where the handoff points are.
For FreightPilot, the system design included:
- A PostgreSQL data model (on Supabase) that could represent loads, carriers, routes, market rates, and deal states in a way that supported both real-time scoring and historical analysis.
- Integration architecture for Timocom and Trans.eu APIs, including rate limiting, error handling, and data normalization (both platforms structure freight data differently).
- A scoring algorithm design that weighted route profitability, market conditions, carrier fit, and risk factors into a single actionable number.
- An event-driven workflow design using n8n, where each state change (new load, score calculated, carrier assigned, deal confirmed) triggers the appropriate next action automatically.
- UI wireframes focused on the dispatcher's actual workflow: a prioritized load queue, not a generic dashboard.
Tools we use in this phase: Excalidraw or Miro for architecture diagrams, database schema design in Prisma, API contract definitions, and low-fidelity wireframes in Figma.
Timeline: 1-2 weeks.
What goes wrong when you skip this: You start coding immediately, make architectural decisions implicitly (often the wrong ones), and discover three months later that your data model cannot support a feature the business considers essential. Refactoring a data model in production with live data is one of the most expensive things you can do in software development. We have inherited projects where teams had to rebuild 60% of the backend because early schema decisions made core features structurally impossible.
Phase 3: Iterative Development
Instead of months of planning, we focus on rapid iteration:
- Build core functionality
- Connect real data
- Test and optimize
- Expand incrementally
The key word is "core." Phase 3 does not start with the full feature set. It starts with the smallest version of the system that delivers real value and runs against real data. This is not a prototype or a mockup. It is a working system with a deliberately limited scope.
For FreightPilot, the iteration sequence was:
Week 1-2: The scoring engine. We built the load evaluation algorithm and connected it to a live Timocom data feed. No UI yet, just a system that could ingest loads, score them, and output a ranked list. We validated the scoring against the dispatcher's manual evaluations. The first version agreed with human judgment about 70% of the time. By the end of week 2, after tuning weights and adding corridor-specific rules (such as deprioritizing FR/ES routes based on historical margin data), agreement was above 90%.
Week 3-4: The pricing engine. We added market rate aggregation, toll and fuel cost calculations, and margin analysis. The system could now not only score loads but recommend a price. We tested this against 200 historical deals. The pricing engine's recommendations would have improved margins on 68% of them.
Week 5-6: Carrier matching and the dispatcher UI. We built the carrier database, the matching algorithm, and a Next.js interface that showed dispatchers a prioritized queue of scored and priced loads with recommended carriers. This was the first point where the system was usable end-to-end.
Week 7-8: Carrier communication automation via WhatsApp Business API, deal tracking, and performance analytics.
Each two-week block delivered a working increment that we could test with real users and real data. Feedback from each cycle directly shaped the next one.
Why "MVP first" beats "feature-complete first": A complete system that launches after six months faces six months of untested assumptions. An MVP that launches after two weeks faces two weeks of assumptions, and you can course-correct before those assumptions compound. We have consistently found that the first version of any feature is wrong in at least one significant way. The question is whether you discover that in week 2 or month 6. The cost difference is enormous.
Tools we use in this phase: Next.js and TypeScript for the application layer, Supabase for the database, n8n for workflow automation, Vercel for deployment, and GitHub for version control and CI/CD.
Timeline: 4-8 weeks for a functional MVP, depending on integration complexity.
What goes wrong when you skip iteration: You build in isolation for months, launch a "finished" product, and discover that users interact with it completely differently than expected. The sunk cost of a fully built feature makes it psychologically difficult to change, so teams patch around problems instead of fixing them. The result is a system that technically works but practically frustrates.
Phase 4: Production
A system is only valuable when it runs autonomously. Monitoring, alerting, and automatic error handling are planned from day one, not bolted on after launch.
Production readiness is not a single event. It is a set of properties the system must have before it can be trusted to run without constant supervision:
- Monitoring: Every critical path in the system reports its health. For FreightPilot, this means tracking API response times from Timocom and Trans.eu, scoring engine throughput, carrier response rates, and deal conversion metrics. We use structured logging and real-time dashboards so that degradation is visible before it becomes failure.
- Alerting: When something deviates from expected behavior, the right person is notified immediately. Not a generic error log that nobody reads, but a specific, actionable alert. "Timocom API response time exceeded 5s for 3 consecutive minutes" tells an engineer exactly what to investigate.
- Error handling: External APIs go down. Data arrives in unexpected formats. Network connections drop. A production system handles these gracefully: retries with backoff, fallback behaviors, and clear error states that do not corrupt data. FreightPilot's Timocom integration, for example, caches the last known good data and flags scores as "stale" rather than failing entirely when the API is unreachable.
- Deployment pipeline: Code changes go through automated testing and staged deployment. No manual SSH-into-the-server updates. No "it works on my machine" deployments.
Timeline: Production hardening runs in parallel with Phase 3, adding roughly 1-2 weeks to the overall timeline.
What goes wrong when you skip this: The system works perfectly during demos and breaks under real-world conditions. We have seen systems that ran fine for weeks, then failed silently when a third-party API changed its response format. Without monitoring, the failure went unnoticed for days. Without error handling, it corrupted downstream data. The cleanup cost more than the original development.
The Result
A system that runs 24/7, makes data-driven decisions, and grows with the business. Not a demo, not a prototype, but infrastructure that compounds in value over time.
The entire process, from problem understanding through production deployment, typically takes 8-14 weeks. That is not fast because we cut corners. It is fast because each phase is focused, each decision is informed by the previous phase, and we build only what the data says we should build.
The alternative, spending 6-12 months building a feature-complete system before any user touches it, is not more thorough. It is more wasteful. Every week of development without user feedback is a week of accumulated assumptions. Our process is designed to minimize that accumulation and maximize the signal from real-world usage.
